What's in the agency automation kit?
This kit gives you three things to cut reporting and onboarding busywork: a checklist of the steps worth automating first, a simple template for mapping each data source to the report it feeds, and an outline for a client-onboarding sequence. Work through them in order and you'll know exactly what to automate and why.
Reporting and onboarding contain repeatable, deadline-driven work that automation can return to the agency. Find the few steps that cost the most hours and start there.

Part 1: The automation checklist
Go through this list and tick the tasks you currently do by hand. Every ticked box is a candidate for automation.
Reporting
- Logging into each platform to export data (GA4, Google Ads, Meta, Search Console)
- Copy-pasting numbers into a spreadsheet or slide deck
- Rebuilding the same report layout for every client
- Writing the same month-on-month commentary from scratch
- Formatting and branding the final document
- Remembering when each client's report is due
- Sending the report and chasing yourself when it slips
Onboarding
- Sending the welcome email and next steps
- Collecting brand assets, logins and access
- Setting up the client in your project and reporting tools
- Scheduling the kick-off call
- Creating the client's report template
- Confirming everything is connected before work starts
The pattern to look for: any task you repeat, in the same way, for every client. Those are the ones automation pays back fastest. If you'd like a scored view of where your biggest wins are, run the Automation Scorecard.
Part 2: Data-source-to-report mapping template
Before automating a report, map where each number comes from. Copy this table, fill in a row per client, and you'll have the blueprint an automated report needs. This mapping is also the starting point for any reporting automation build.
| Data source | Metrics you report | Report section | Update frequency |
|---|
| GA4 | Sessions, conversions, channel mix | Traffic & conversions | Monthly |
| Google Ads | Spend, clicks, CPA, ROAS | Paid performance | Monthly |
| Meta Ads | Reach, spend, results | Social performance | Monthly |
| Search Console | Impressions, clicks, avg. position | Organic visibility | Monthly |
| CRM / leads | Enquiries, qualified leads | Outcomes | Monthly |
Tips for filling it in:
- One headline metric per client. Decide the single number that proves value, and lead with it.
- Keep the metrics clients discuss. Give every row a clear role in the client conversation.
- Note the source of truth. Where two tools disagree, write down which one wins.
Part 3: Client-onboarding sequence outline
A repeatable onboarding sequence gives every client the same complete start. Use this outline as the skeleton for an automated sequence; each step can be triggered by the one before it.
- Signed: trigger the welcome email with clear next steps and a link to book the kick-off call.
- Access request: send a single form or checklist collecting logins, brand assets and approvals.
- Setup: create the client's records in your project and reporting tools automatically once access lands.
- Kick-off: hold the call; confirm goals and the headline metric that defines success.
- Report template: build the client's reporting template from your standard format.
- Go-live check: confirm every data source is connected and the first report will run.
- First report scheduled: set the recurring date so month-end runs itself from here on.
Keep a human check at the access and go-live steps. Everything between them can be handed off. Wiring these triggers together is a standard workflow automation build, and it's one of the most useful for marketing and creative agencies.
How to use this kit
Start with the checklist and pick the one task that costs you the most hours at month-end, usually pulling and formatting data. Map its sources using the template. Automate that single report end to end, prove it works, then move to the next. Small, proven steps build confidence and value in sequence.
